Fiefdoms Do Not Equal Gold - Problems in the Land of Trade Shows

ONCE UPON A TIME, there were three Knights. They were the Knight of Marketing, the Knight of Sales and the Kinght of Exhibits.

Though they were adjacent in the same country, each had a fiefdom that was defended with tenacity and guile. When the King agreed to participate in a Royal Market Event, the three Knights vied for position and glory.

The Knight of Marketing sent messengers to the vast lands to herald the goods of the Kingdom, to entice seekers of good deals and buyers with real money, to visit the Royal Enclave. Riders went out, pamphlets were delivered and subjects spread the word to come see the Kingdom’s wares. The Marketing Fiefdom was secure.

The Knight of Sales planned to receive the gold and loot from the Event. This Knight drew his Knaves together and said - We must band together. We are the most important fiefdom because we strive to know of those who might possess gold and loot to give to this Kingdom, rather than a neighboring Kingdom competing for such wealth and fealty. The Sales Fiefdom was secure.

The Knight of Exhibits was expected to be the Bridge - to fill the Gap - between the Knights of Marketing and Sales. His role was equally important as he coordinated the Event, designed the enticing Tent and cleaned up after the horses. The Exhibits Fiefdom was secure.

THE KING WAS SAD. The Event occurred. The Tent was lovely. The messengers spread the word. The appearance of gold and loot was disappointing. The Knights were called in to report to the King.

What went wrong? FIEFDOMS DO NOT EQUAL GOLD

This Event was a marketing event - part of the continuum of letting the people know about products and services. It was not just One Event. It was an opportunity for the entire Kingdom to be judged and receive gold and fealty for months to come.

Competition among fiefdoms divided the final goal. Communications amongst these three - or any number - of Knights is the key to success at any Event.

The King wanted to expand the influence of his Realm, but Knights of Fiefdoms may have diluted the message because of ego. The magnitude required to overcome the individual ego of the Knights requires not only the King’s impart, but also a round table of effort by every level involved.

LESSON LEARNED

An Event of the Realm is very important to the King and eventually all his subjects. The King does not want to be a Micro-Ruler but expects all Knights to be cognizant of the importance of the Realm over the individual Fiefdoms.

Performance Management - Before Implementing a System

Performance management is about controlling the performance of the organization. Most of the time this starts by the financial figures that are set as a guide for the company. We target a certain return on investment, an efficiency ratio or a profit per share ratio. These ratios provide a guide for management because they represent real targets.

The challenge is to link these financial figures to personal objectives, or personal performance criteria. Compare this with a project planning. The (overall) company ratios could be seen as the deadline of the project that you set at a certain point in time, but you still have no idea whether your human resources are able to finish this project, nor what would be a reasonable (resource) benchmark for this project to finish.

But the law of the market defines that we first set our target and then we assess whether we will make it. Pressure is a good friend in business but incredible deadlines will de-motivate.

The productivity matrix will help you in this area, because productivity is measurable at any level and takes into account the direct and indirect contribution to the output. But also in this case you should only implement such a heavy (performance) measurement system if you are going to finish it. The comparison with project management is again very useful; you should (only) implement project management when the risk of missing such a mechanism is bigger than the overhead (costs) that you add to your business.

A step towards a formal performance management system is to address those issues that are key for your business. And these are normally also the issues that are not easily to set performance indicators for. Image that your football team is losing. The performance target is not met. But then, what could have been improved; the defense, the attack or somewhere in the middle, connecting both …? If you know this, you know how to improve your performance.

The “Better People” Fallacy

It’s easy enough to convince your own staff that better people will prevail, even against the odds. It’s what they want to hear. And surely in a marketing war quality is a factor as well as quantity.

It is, but superiority of force is such an overwhelming advantage that it overcomes most quality differences.

We have no doubt that the poorest team in the National Football League could consistently beat the best team in the NFL if it could field 12 men against the opposition’s 11.

In business, where the teams are much larger, your ability to amass a quality difference is much more difficult.

The clear-thinking marketing manager won’t confuse the pep talk at a sales rally with the reality of the marketing area. A good general never makes military strategy based on having better personnel. Nor should a marketing general. (”Our army,” said Wellington “is composed of the scum of the earth, the mere scum of the earth.”)

Obviously you’d be in deep trouble inside your company if you used Wellington’s words to describe your own army. Tell your people how terrific they are, but don’t plan on winning the battle with superior personnel.

Count on winning the battle with a superior strategy.

Yet many companies cling deeply to the better people strategy. They’re convinced they can recruit and hire substantially better training programs can help them keep their “people” edge.

Any student of statistics would laugh at this belief. Sure, it’s possible to put together a small cadre of superior people. But the larger the company, the more likely the average employee will be average.

And when it comes to the mega companies, the possibility of assembling an intellectually superior team becomes statistically almost zero.

At last count, IBM had 369,545 employees, a number which is growing rapidly. On a one-to-one basic, there may be more white shirts at IBM but not more gray matter.

IBM is winning the computer war the Eisenhower way. Where the competition has 2, IBM has 4. Where the competition has 4, IBM has 8.
